A technical briefing · owner-led firms, 50–500 people

Your AI is already smart enough. It just doesn't know anything about your company.

You bought the seats. You got a better autocomplete. The model was never the problem — nobody wired it to your business, your systems, or the way your team actually works. This briefing shows what it takes to fix that in 30 days.

The shadow AI problem

Two problems are running at the same time

If you bought AI in the last two years, you've had a specific experience. You paid for the licenses, told the team it was available, and got back a slightly better autocomplete. Then someone asked what the return was, and there was no clean answer.

  • The AI you're paying for knows everything about the world and nothing about your business — not your terminology, not your approval process, not which client is on which contract.
  • Meanwhile, your team uses the unofficial tools that do help. Someone has already pasted a client list or a contract into a public chatbot.
  • IBM's 2025 Cost of a Data Breach Report (Ponemon Institute, 600 organizations) found that a high level of shadow AI added an extra USD 670,000 to the global average breach cost, against a $4.44M global average.
  • Your board is asking for AI ROI in 2026, and per-seat spend keeps stacking up with nothing measurable to show.

What changed this month

Cloudflare had the same problem you have

Every AI tool on the market, none of it knew how Cloudflare worked. So they built their own, ran it internally, and in August 2026 open-sourced the whole thing under Apache 2.0.

We built this because nothing else did what we needed. Now any company can start from where it took us years to get.

Matthew Prince, Co-founder and CEO, Cloudflare

Cloudflare says it themselves: the source code is only the starting point. The context, skills, workflows, internal systems and policies are what make it useful for your organization.

Architecting your Company OS

The gap between a clone and Your Company OS is four things

Cloning the repo gets you generic software. Turning it into a system that knows your business is the work. That's what we deliver.

Context engineering

Your terminology, your approval steps, your recurring workflows, captured as skills the system can execute. This is the one pillar you can't download. Today it lives in your people's heads.

Your company's knowledge · written where the AI can use it

Systems integration

CRM, ticketing, document store, data warehouse, wired in per service, so answers come from your live data instead of whatever someone pasted into a chat window.

Connected · to the systems the work actually happens in

Governance & access

Access is granted per resource through Cloudflare's Gatekeepers, which hold the credential, enforce the policy, and log every action. Your data stays in your own Cloudflare account.

Every agent · starts with access to nothing
Cloudflare

Adoption

Role-based enablement, so the people who never opened the AI tool you already pay for actually use this one. Adoption is a delivery pillar, not a hope.

Used by finance and sales · not just engineering

Live in 30 days. About 30 hours of company time total — roughly 4 of them yours. Deployed into your own Cloudflare account, so you own the configuration, context repository and skills library at the end.

Momentum

The whole industry is looking at this. Almost nobody has made it theirs yet.

Cloudflare OS went public two weeks ago and became one of the most-watched enterprise releases of the year. Starring a repository is not the same as running it on your systems, with your context, under your policies.

Qualification

This is narrower than you'd think

This is for you if

  • You're 50–500 people, profitable, and knowledge-work heavy — professional services, healthtech, fintech, logistics, insurance, agencies.
  • One person can authorize the spend without a committee.
  • You want working software in your own account, not a strategy deck.
  • A $50,000 deployment or a $7,500 pilot is a decision you can make this quarter.

This is not for you if

  • You're a public company, or the decision needs three approvers.
  • You're under about 30 people — the math doesn't work yet.
  • You want a roadmap document rather than a running system.
  • Nobody internally can give the project 30 hours across 30 days.
Evaluation criteria

Technical clarifications

It's open source and free — why pay you?
Cloudflare's own launch blog says the source code is only the starting point; the context, skills, workflows, systems and policies are what make it useful. You can do that yourself, in roughly six months of a senior engineer's time you don't have spare. We do it in 30 days. The six-month figure is our internal estimate, not a Cloudflare-stated one.
Where does our data actually go?
Into your own Cloudflare account, on infrastructure you control. Every agent starts with access to nothing; Gatekeepers grant access per resource and log every read. (Source: Cloudflare.) Our Trust Center is reviewable without an NDA.
We already pay for Copilot and ChatGPT Enterprise — why this too?
Those know the world, not your company, and they hold your data on their side. This replaces the ungoverned shadow tools rather than adding another per-seat line item.
Does this lock us into Cloudflare?
The platform works with any model provider and with self-hosted models through Cloudflare AI Gateway, so there's no requirement to standardize on one model vendor. (Source: Cloudflare.) It does run in your Cloudflare account.
What if our team just doesn't use it?
Adoption is a built-in pillar, not an afterthought. Cloudflare's own non-engineering functions use it daily. (Source: Cloudflare.)
You're smaller than Cloudflare's named partners — why you?
Presidio and Happy Cog are built for large-enterprise, long-cycle buyers and don't publish pricing. A 150-person firm isn't their customer. You get senior-only, CTO-led delivery, a fixed price and a 30-day timeline, from the person who architects it.
Who owns everything when you're done?
You do — the configuration, context repository and skills library, in your own account.
How much of my team's time does this take?
About 30 hours across the company for the full deployment, roughly 4 of them yours. The pilot is about 6 hours.
Can we start small?
Yes. A single-department pilot is $7,500, credited in full against the $50,000 if you expand within 30 days.
The briefing

See the same platform twice — before and after your context

You'll watch a clean install answer a real operational question badly, then watch the same software answer it correctly once it knows the business. The gap isn't the software. It's the four pillars.
